A rules lawyer's note on downtime phases fixed my 18-player campaign nights
I run a big weekly game at a local library in Portland, and one veteran player said my downtime resolution was too chaotic since I let people do actions ad-lib. I started timing each player at 2 minutes per phase with a turn order token, and our sessions went from 3.5 hours down to 2. Anyone else found a simple timer trick that keeps table talk alive without stalling? I'm still tweaking the time limit for new folks.

I ran a 14 person table for two years and tried the same token timer thing. It cut our night down too, but the quiet players stopped talking entirely since they felt rushed. I'd rather eat an extra hour of table time than lose the shy new kid's ideas over a stopwatch.
