The 10 minute setup trick that fixed game night for my group

Last month I showed up to my buddy's place and he had the whole game laid out, all pieces sorted, rulebook open to the right page. It took him maybe 10 minutes before anyone arrived and it completely changed the vibe. We got three games in instead of two because nobody was waiting around on setup between rounds. Now I do the same for my weekly group and it feels like we actually play more instead of talking about what to play. Has anyone else tried pre-setting the board before people show up or does that feel like cheating the ritual for you?

The pre-set board just kills the whole point of game night for me. Half the fun is the chaos of everyone grabbing pieces and arguing over who gets which color before we even start.
