I ran a small hardware store in Tulsa for 6 years and always blamed slow months on foot traffic. and honestly, I think you might be giving the spreadsheet too much blame. Sales were probably slow because they were slow, and the dead inventory was just sitting there hiding the real problem. If you were losing $12,000 in stock, that means you bought it at some point, so your cash was already tied up long before you scanned anything. The scanner just told you what was already true, it didn't fix the foot traffic or the people coming through the door. Maybe the real leak is that you don't have good enough vendors or you're ordering stuff nobody in Tulsa actually wants. A barcode system is great for bookkeeping, but it won't sell a single wrench on a quiet Tuesday. So before you call this a win, check if your sales actually went up after the redo, because if they didn't, you just bought a fancier way to count the same old dust.
