A director told me my deleted scene was hurting the movie's flow

I used to love cramming every deleted scene back into fan edits. Then a director I worked with on a small indie film saw my cut. He said the extra 12 minutes of character background was killing the tension. He showed me how removing it made the third act hit way harder. Have you ever had an editor or filmmaker give you feedback that totally changed how you watch deleted scenes?

That 12 minutes probably explained things the acting already showed.
